A zone can only run as many heads as your water supply feeds. Overload it and every head underperforms at once: short throw, poor coverage, dry patches between heads. This turns your measured flow into a head count, which is where an irrigation layout actually begins.
How this is calculated
Heads per zone = (available GPM × safety margin) ÷ the flow rate of one head. Zones needed = total heads ÷ heads per zone, rounded up.

Worth knowing: Nozzle flow varies widely within each head type — a rotor can draw anywhere from 1 to 8 GPM depending on nozzle and pressure, so the figures here are indicative only. Once you have chosen specific heads, redo this with their published nozzle chart. Never mix spray heads and rotors on one zone: they apply water at completely different rates, so no single run time can be correct for both.
Common questions
Can I mix spray heads and rotors on one zone?
No. Fixed sprays apply water roughly three to four times faster than rotors, so any run time that suits one will badly over- or under-water the other. Keep them on separate zones — this is the most common mistake in DIY sprinkler systems.
What happens if I put too many heads on a zone?
Every head on the zone suffers together. Pressure drops, throw distance shortens, and the pattern breaks up into large droplets that fall short — leaving dry rings between heads that no amount of extra run time will fix.
How do I get exact flow figures for my heads?
Manufacturer nozzle charts. Every sprinkler maker publishes flow in GPM against pressure for each nozzle, and the numbers differ substantially between models. Use those once you have picked heads; the figures here are only for planning how many zones you are likely to need.
