Fill a new tumbler in one batch, two-thirds to three-quarters full, with roughly 2 parts browns to 1 part greens by volume, everything chopped under about two inches. Add a shovelful of finished compost or garden soil as a starter, moisten to the feel of a wrung-out sponge, and turn 5 to 6 full rotations every two to three days. Expect heat within 24 to 72 hours, a peak of 130 to 160 degrees F in the first week, and finished compost in three to eight weeks. Why a Tumbler Is a Batch System

An open pile is forgiving because it is big, it sits on soil, and worms and insects migrate through it. A tumbler is a sealed drum off the ground with none of that. What it has instead is easy aeration — a full rotation mixes the load and injects oxygen in seconds, which is the job that takes a fork and fifteen minutes on a pile.

The consequence is that a tumbler runs as a batch. Load it, close it, turn it, empty it. If you add a cup of coffee grounds and banana peel on day 20, the batch is now a mix of nearly-finished compost and raw material, and you will be picking peel out of your finished screen. Most dual-chamber tumblers exist precisely to solve this: fill chamber A, let it cook while you fill chamber B, alternate.

The interim storage solution is trivial: a 5-gallon lidded bucket in the garage for scraps, plus a bag or bin of stored browns — shredded leaves from fall, cardboard, shredded paper — so you can mix a balanced batch when the bucket fills.

The Ratio, Practically

Composting guidance usually quotes a carbon-to-nitrogen ratio of about 25 or 30 to 1 by weight, which is useless in a backyard because you are not weighing anything. The working version is roughly 2 parts browns to 1 part greens by volume, adjusted by what happens.

Diagnose from behavior rather than arithmetic: ammonia smell means too many greens, so add browns. No heat and no smell means too many browns, so add greens. Sour or rotten smell means too wet and anaerobic, so add dry browns and turn more often.

Starting It, Step by Step

  1. Site it in sun, on level ground. Full or part sun adds real heat, particularly in spring and fall, and a level base stops the drum binding on its frame. Leave room to stand on both sides and to get a wheelbarrow under the door.
  2. Assemble and check the drum spins freely when empty. Tumblers with poorly seated end caps bind once loaded, and that is much harder to fix full.
  3. Chop everything. Under two inches. Surface area is the biggest single determinant of speed — whole apples and intact cardboard boxes take months, and the same material shredded takes weeks. A few passes with a mower over leaves is enough.
  4. Layer as you load. Browns, greens, browns, greens, roughly 2 to 1 by volume, up to two-thirds or three-quarters of the drum.
  5. Add an inoculant. One or two shovelfuls of finished compost, healthy garden soil, or aged manure. This supplies the microbial community; a sterile drum takes noticeably longer to get going.
  6. Moisten as you go. Water each layer lightly rather than pouring at the end, which leaves a wet bottom and a dry top. Target: a fistful squeezed hard releases one or two drops.
  7. Close and turn 5 or 6 full rotations. Then turn every two to three days.
  8. Check temperature at day 3. A long-stem compost thermometer costs $15 to $25 and takes the guesswork out. You want 130 to 160 degrees F. Above 160 degrees F, turn to cool it — the beneficial organisms start dying above that.

Volume loss surprises new users: a full drum typically finishes at 40 to 50 percent of its starting volume. That is normal and it is the water and carbon dioxide leaving.

The Four Failures and Their Fixes

It will not heat. Most often the batch is too small — under about half the drum, the material cannot insulate itself. Also check nitrogen (add coffee grounds, grass clippings or a handful of alfalfa meal) and moisture. Below about 50 degrees F ambient, a tumbler will not reach thermophilic temperatures at all, and the honest answer in a northern winter is to let it sit until spring. It is soggy and smells sour. Too wet, too dense, no oxygen. Add dry browns — shredded cardboard is the fastest fix — and turn daily for a few days. Check that the drainage holes are not blocked, and that rain is not entering through the door seal.

It has gone dry and stalled. Common in hot, dry summers and in tumblers in full sun. Add water a quart at a time while turning, and re-test by feel.

It has compacted into a solid lump. Usually too many grass clippings with no structure. Break it up with a fork, mix in coarse browns like straw or wood chips for structure, and reload.

Knowing When It Is Done, and Using It

Finished compost is dark, crumbly, cool, and smells of forest floor with no ammonia and no sourness. Original materials should be unrecognizable except for the occasional stubborn twig or eggshell, which you can screen out and return to the next batch. Give it another two to four weeks of curing in a pile or bin before using it on seedlings — compost that is still biologically active can tie up nitrogen and burn tender roots. For established beds, spread one to two inches on the surface annually and let the worms take it down.

Should I fill a compost tumbler all at once or add scraps daily?

All at once, in a batch. A tumbler is a batch reactor, not a continuous one — the whole load heats and finishes together, and every handful of fresh kitchen scraps added mid-cycle restarts the clock for that material. The practical approach is to keep a lidded bucket or a second chamber collecting scraps, mix them with stored browns, and load the drum in one go when you have enough.

How full should a compost tumbler be?

Two-thirds to three-quarters full. Under half and the material cannot hold its own heat, so it never reaches the 130 to 160 degrees F range that drives fast decomposition. Completely full and there is no tumbling action — the load just rotates as a block and stays anaerobic in the middle. The empty quarter is what makes the mixing work.

How long does compost take in a tumbler?

Three to eight weeks for a well-balanced batch turned every two to three days, against three months to a year for a static pile. Speed depends on particle size more than anything else: material chopped or shredded to under about two inches finishes in a fraction of the time whole material takes. Cold weather stalls it entirely, so a batch loaded in November in a northern climate may sit until spring.

Why is my compost tumbler not heating up?

Usually one of four things. Too small a batch to insulate itself, too many browns and not enough nitrogen, too dry, or too wet and compacted so oxygen cannot reach the microbes. Check moisture first — a fistful should feel like a wrung-out sponge and release a drop or two when squeezed hard. Then check the ratio. Can you put worms in a compost tumbler?

No. Composting worms need a stable temperature band of roughly 55 to 77 degrees F and somewhere to escape heat, and a hot tumbler reaching 140 degrees F will kill them. Tumbling itself is also hard on worms. Use a tumbler for hot thermophilic composting and a separate worm bin for vermicomposting — they are different processes producing different products, and both are worth having.
